Real estate agency cockpit
Cash, signed deals and commissions in one place, replacing spreadsheets reconciled by hand each month.

Context
A real estate agency whose revenue is paid as commissions shared between several parties.
The problem
Cash, signed deals and commissions were reconciled by hand in spreadsheets each month, so no one knew the real cash position during the month.
The constraint
Two banks, several currencies and a commission split between up to five parties, reconciled by hand in spreadsheets each month.
What we built
- A management dashboard: available cash, cash forecast to month end, revenue collected, commissions to pay, cash trajectory and revenue by agent
- A deal sheet: the commission split computed automatically (referral partner, listing agent, co-agent, assistant, agency margin), invoices matched to the bank, the agent's tier progress and an audit trail
- An agent view on a phone: a weekly sales-activity score out of 100, with caps per activity and an approval-based bonus
How it works
Bank statements are imported as CSV from two banks. The account is detected from the file, categorisation rules apply, and amounts are converted at dated rates. Each deal's commission split is computed automatically and invoices are matched to the bank. A monthly Excel export of net commissions goes to the payroll provider, and a supplier-payment export goes to accounting.
What changed
Management sees available cash, the forecast to month end and commissions to pay during the month, instead of after a manual reconciliation.

Buyer matching CRM
Each new listing is matched to the right buyers the day it comes in, with a score that explains itself and a daily follow-up list.
Constraint. The agency's transaction software has to stay the source of properties, mandates and buyers.

Quotes that sign themselves
Each quote becomes an online proposal the client can sign. The team sees who really read it, and the CRM updates on its own.
Constraint. Quotes were sent as attachments, so nobody knew whether they had been read.

Agency profitability cockpit
Margin by client, production cadence and client approvals in one tool, instead of spreadsheets and chat threads.
Constraint. Margin lived in spreadsheets and client approvals in chat threads.
